I am going to say something very controversial. Another checklist is NOT the answer. I know, scandalous!
Leaders don’t need more forms. Employees definitely don’t need more forms. What teams actually crave, and what performance improves from, is conversation. Yes you are going to have to talk to them.
Real coaching isn’t built through annual reviews or bloated documentation cycles. It’s built in the rhythm of consistent, human check‑ins. Two 20‑minute conversations a month can do more for engagement, clarity, and confidence than any new template ever will. Don’t believe me. I dare you to try it.
Here’s the structure that works:
- What’s working
- Reinforce strengths. Celebrate progress. Catch momentum early.
- What’s hard
- Normalize challenges. Remove roadblocks before they calcify.
- What they’re learning
- Growth isn’t accidental! Help them name it, own it, and apply it.
- What support they need
- This is where the magic happens and trust is built. Support offered early prevents burnout later.
None of this requires a form. It requires patience and presence.
Consistency beats documentation every time. And yes, even the HR lady is telling you documentation isn’t the most important thing. Coaching moments are how leaders stay consistent in real time, not just during review cycles.
When leaders show up regularly, listen intentionally, and coach in real time, employees stop bracing for feedback and start seeking it. That’s when performance accelerates. That’s when culture strengthens. And that’s when leadership becomes something people feel — not something they fear.
